A hotel distribution strategy is the plan for which channels you sell rooms through, at what rates and in what proportions. An effective strategy for independent hotels typically combines 2–4 OTAs for reach, a direct booking engine for commission-free revenue, and a Google Hotel Ads presence — managed through a channel manager connected to the PMS.

What Is Hotel Distribution?

Hotel distribution refers to all the channels through which a hotel sells its rooms. Distribution channels include:

  • Direct channels — hotel website (booking engine), phone, walk-in
  • Online Travel Agencies (OTAs) — Booking.com, Expedia, Agoda, Airbnb, Trip.com
  • Global Distribution Systems (GDS) — Amadeus, Sabre, Galileo (used by travel agents and corporate bookers)
  • Metasearch — Google Hotel Ads, TripAdvisor, Trivago (compare rates across channels)
  • Wholesale and tour operators — contracted rates for group and package bookings

Each channel has different costs, audiences and booking characteristics. A distribution strategy defines how to use each channel to maximise revenue and profitability.

Building Your Distribution Mix

Step 1: Identify Your Guest Segments

Different guest segments use different booking channels. Understanding where your guests come from helps you prioritise channels. Common segments for independent hotels worldwide include: leisure travellers (primarily OTAs), repeat guests (direct), corporate travellers (GDS or direct), and domestic travellers (local OTAs and direct).

Step 2: Select Your OTA Channels

Most independent hotels benefit from listing on 2–4 OTAs. More than four channels adds management complexity without proportional revenue benefit. The core channels for most properties are Booking.com and Expedia, with Agoda adding strong value across Asia-Pacific markets. Adding Airbnb is valuable for boutique properties with distinctive character.

Step 3: Build Your Direct Channel

A direct booking engine on your hotel website is essential for any distribution strategy. Even if OTAs generate most of your bookings initially, the direct channel reduces commission costs over time. See: What Is a Hotel Booking Engine?

Step 4: Connect Everything Through a Channel Manager

A channel manager is the operational backbone of a multi-channel distribution strategy. It keeps availability and rates synchronised across all channels automatically. See: What Is a Hotel Channel Manager?

Rate Strategy Across Channels

Your rate strategy must account for the commission cost of each channel. Common approaches:

  • Rate parity — same rate on all channels (required by some OTA contracts). See: Rate Parity Explained
  • Direct rate advantage — offer exclusive benefits (not lower rates) for direct bookings to incentivise the direct channel without violating parity clauses
  • Net rate strategy — set OTA rates to include commission markup so the net revenue per booking is consistent across channels

Measuring Distribution Performance

Track these metrics for each channel monthly:

  • Revenue generated per channel
  • Number of bookings per channel
  • Average daily rate (ADR) per channel
  • Net revenue after commission per channel
  • Cancellation rate per channel
  • Direct booking percentage of total revenue
